The Translation Gap

There is a specific kind of organizational failure that almost no one names by its right name.

It looks like this. An organization is doing real work. The substance is there, the thinking is sound, and the team has built something truly important. But nothing moves. The deck lands flat. The pitch goes nowhere. The funder thanks them politely and never follows up. The campaign produces attention but not action. The strategy gets approved by the board and then quietly fails to change anything inside the organization that approved it. 

The work is real. The work is right. The work disappears anyway.

Most organizations diagnose this incorrectly. They blame the message, so they rewrite it. Sharper language. Better framing. More clarity. But the substance stays the same, and the result stays the same.

They blame the channel. So they try LinkedIn. Then podcasts, video, and thought leadership. Then another version of video. But the substance stays the same, and the result stays the same.

They blame the audience. The funder doesn’t get it. The market isn’t ready. Leadership can’t see what they can see. But the substance stays the same, and the result stays the same.

They blame the budget. They assume the exact same work would finally land if more resources were put behind it. But the substance stays the same, and the result stays the same.

Each of these is a plausible diagnosis. None of them is the actual problem.

The actual problem is that the work has not been translated.

Not translated as in language. Translated as in carried intact across the gap between what is real inside an organization and what other people are actually able to recognize from the outside. That gap is much larger than most leaders realize. And it does not close on its own.

Recently, I made the case that substance matters more than ever in a moment when surface has become cheap. That is still true. But substance by itself is not enough. Substance that cannot move across the gap between what is real and what other people can recognize as real will fail just as completely as work that has no substance at all.

This is where most organizations misunderstand the role of creativity. They think translation happens at the level of communication, marketing, messaging, and brand. Those are the visible artifacts of the process. The actual work happens upstream.

Translation is the creative act of taking something real and making it legible, credible, desirable, and reachable to the specific people who have to act on it. Substance is what makes the work real. Translation is what makes the work move. And the distinction matters.

Because the world is full of organizations doing extraordinary work that no one knows how to recognize. 

Translation has structure.

The first layer is legibility. The work has to be recognizable in a form the audience already knows how to engage with. Not simplified. Not diluted. Recognizable. An audience has to be able to look at what an organization is doing and immediately understand what kind of thing they are looking at, why it matters, and where it fits inside the way they already see the world.

Most organizations assume explanation is enough. It isn’t. People do not engage with things they cannot quickly orient themselves around.

The second layer is credibility. The work has to feel believable. In a world where almost anyone can generate the appearance of expertise, audiences have become dramatically more skeptical of surfaces. They extend trust slowly now and pattern recognition matters more than ever. People need to recognize the shape of a credible organization before they are willing to believe the claims attached to it.

The third layer is desirability. The work has to feel wanted, not just understood intellectually. The audience should feel as if they are losing something meaningful by ignoring it. Understanding creates awareness. Desire creates movement.

And the fourth layer is reachability. The work has to feel actionable. People need to know what to do next in a form their existing decision-making systems can actually absorb. Strategies without paths to engagement become artifacts of unrealized intent. Decks without movement die quietly in inboxes.

All four layers must exist simultaneously. An organization can be legible without being credible and read as polished but hollow. It can be credible without being desirable and read as serious but uninspiring. It can achieve all three and still fail because there is no reachable path between understanding the work and acting on it.

Most organizations are doing one or two of these layers well. Almost none are doing all four intentionally. The result is work that is deeply real on the inside and effectively invisible on the outside.

This failure exists everywhere. But it appears most consistently inside purpose-driven organizations for three reasons.

The first is that many purpose-driven organizations instinctively distrust the work of translation itself. They confuse translation with marketing. And because they associate marketing with manipulation, they treat the work of being understood as somehow separate from the work of being real. So they build the substance and leave the translation layer to chance.

The second is structural. Most purpose-driven organizations are over-resourced for substance and under-resourced for translation. Foundations fund the program, not the framing. Boards approve the strategy, not the story. The incentive structures inside most mission-driven systems reward the work itself while quietly deprioritizing what’s needed for that work to travel.

The third is that purpose-driven organizations operate against a higher skepticism bar than most for-profit organizations do. For-profit organizations possess a built-in shorthand for legitimacy: financial success. Markets may not always validate the right things, but profitability creates a signal the system already understands.

Purpose-driven organizations do not have that shortcut. They are trying to create outcomes that are harder to quantify, slower to prove, and more dependent on trust. Which means they need stronger translation infrastructure, not weaker. And yet they consistently invest in it less.

This is the pattern we keep returning to. Across climate. Across health. Across education. Across civic systems. Across organizations large and small. The same shape repeats itself over and over again: important work, strong thinking, real substance, no movement.

That pattern has a name: the Translation Gap.

Once something has a name, it becomes possible to hold it differently. It can be budgeted for. It can be hired for. It can be designed for. It can stop being treated as an unfortunate inevitability and start being treated as a solvable strategic problem.

Organizations that close the Translation Gap stop blaming the message, the audience, the channel, and the budget. They start investing in the translation layer with the same seriousness they invest in the substance layer. They stop assuming that real work will automatically be recognized for what it is. And they start doing the upstream creative work required to make recognition possible.

That is not a communications strategy. It is not branding. It is not promotion. It is a discipline.

The discipline of refusing to let important work disappear simply because no one built the conditions for it to travel.

Translation is what makes substance count. Without one, an organization is not real. Without the other, an organization may as well not be.

The organizations doing the most important work of our time are the ones with the most to lose if this gap remains unnamed. They are also the ones with the most to gain from closing it.

The work is real.

The work has to travel.

Closing the gap between these two realities is exactly the work needed in this moment.

The Translation Gap is the name. The work of closing it is what comes next.

Producing the appearance of something used to be difficult.

It took time, teams, and craft. Designers, writers, engineers, strategists, and artists all working together to make an idea convincing enough that other people believed in it. The appearance of substance was itself a form of substance. Organizations had to earn it.

That is no longer true.

Now, anyone with a laptop and a free afternoon can generate the appearance of almost anything. A brand. A movement. A company. A vision statement. A pitch deck attached to a fictional product solving a fictional problem for a fictional audience. The surface of substance has become infinitely easier to produce.

For the first time in modern history, the cost of producing the appearance of credibility has collapsed. And the moment that happened, actual credibility became dramatically more valuable.

Most leaders haven’t yet absorbed what that actually means.

Across every system that matters, organizations doing real important work are disappearing at devastating rates. Climate ventures with groundbreaking technology that never breaks through. Health organizations with transformative approaches that never reach the people who need them. Civic and education organizations with ideas capable of reshaping how people live, learn, and participate are gone before they ever fully land.

Almost always, the work that gets lost is not the shallow work. It is the work that matters.

There are many reasons mission-driven organizations fail: funding, timing, policy, leadership, market forces. But increasingly, there is another reason underneath all of them. These organizations are trying to prove real substance in a world that has become overwhelmed by synthetic surface. They are doing deeply human work inside systems that are losing the ability to recognize what is human.

Organizations that fail to understand the difference between real substance and synthetic surface will disappear inside it.

Which raises the question worth asking directly: when machines can produce the appearance of almost anything, what is left that only humans can do?

Substance is harder to talk about than surface, because it does not announce itself cleanly. You cannot reduce it to aesthetics. You cannot fully capture it in a deck. You cannot screenshot it.

But you know it when you see it.

It is the doctor whose diagnosis finally validates what a patient has been experiencing and questioning for years. It is the teacher who knows exactly which student is about to disengage before anyone else notices. It is the negotiator who finds the one sentence that unlocks the room because they have spent twenty years learning how rooms unlock. It is the performer whose voice carries a different weight than it did a year ago because another year has actually been lived.

These are not abstract qualities. They are specific acts, performed by specific people, in specific moments that cannot be replicated because the life required to produce them cannot be replicated.

That is what machines cannot do. Not because machines lack intelligence, but because intelligence is not the same thing as lived human depth. 

Machines can imitate the outputs of human moments. They cannot live the lives that produce them.

Not that long ago, the job Imagineer still held weight. Imagineers worked in teams of artists, engineers, writers, architects, model-makers, and designers whose entire work was to imagine what did not yet exist and then build it real enough that millions of people would travel across the world to experience it. Real enough that children would believe in it. Real enough that adults would stop what they were doing and notice it.

The reason that work mattered was not the artifacts. The artifacts were a theme park. The reason it mattered was that the depth of the human craft behind it was felt, even by the people who did not know to look for it. The substance was the experience, not the output.

Today a machine can produce the surface of an Imagineer’s output in minutes. A concept. A rendering. A walkthrough. The visible artifacts of the discipline.

It cannot produce the depth that made Imagineering matter. Because the depth was never in the artifacts. It was in the years of craft, the collaboration across disciplines, the thousands of decisions made by people who spent their lives learning how to make a moment hold.

This matters for every organization. But it matters most for purpose-driven organizations.

For-profit organizations have a built-in shortcut around the substance question. Profitability is itself a proof. The market may not always be right, but financial success creates a legible signal the system already understands.

Purpose-driven organizations rarely have that luxury. They are trying to create outcomes that don’t fit neatly inside quarterly reporting structures: better health outcomes, more resilient communities, more equitable systems, better governance, longer-term planetary survival.

The work they do is often profoundly substantive and structurally difficult to prove. And now they are being asked to prove it in an environment flooded with synthetic credibility.

That is why this moment matters. Not because AI will eliminate human work. Because it will force a brutal separation between work that only looks convincing and work built on something real.

There is a temptation, when confronted with that noise, to respond by producing more noise. More polish. More content. More visibility. A louder version of the same surface everyone else is generating.

That is a losing strategy. Not because polish is wrong. Because polish is now the cheapest thing in the room.

The organizations that will matter over the next decade are the ones disciplined enough to protect the distinction between surface and substance inside their own work. Not as a brand position. Not as messaging. As an operational standard that refuses to confuse what looks real with what is real.

Anyone can produce the surface now, but almost no one is willing to do the work of substance. That asymmetry is the opportunity. 

And it is what the most important organizations of the next decade will be built around.

The question is whether yours will be one of them.

I’ve created the systems, the structure, the discipline, and streamlined the communication pipeline from the CEO on the client side all the way to a creative thinker on the ALBC team. I’m confident in translating the aspirations and desire for perceptibility into creative inspiration, meaning, and ultimately a holistic brand.

I bring a unique perspective to this work and to this business - I’m a classically trained soprano. I’ve never worked in a corporate setting, held a desk job, or even really worked in a traditional position before. I spent fifteen years as a gigging musician: I had a job as a church singer, taught private lessons, worked in schools, helped run a musical theater intensive, sang in professional ensembles, created my own performance opportunities, and traveled around the world for various music festivals. So why am I here now? How does any of that help me do any of this?

The life of a musician is complex - we work with lots of different kinds of people, we have unpredictable schedules, we have to learn new repertoire at an often alarming pace, and we don’t always get to choose the kinds of projects that we take on. When we do have control of a project, we aren’t simply performing a new piece - we’re finding a venue, advertising the program, finding other musicians to join us, writing program notes and designing all of the physical aspects of a concert, figuring out what to charge and how to compensate our collaborators, presenting to the audience, and then mingling with everyone afterward to show our appreciation for their attendance or their contribution. At the end of all of that, we’re cleaning up the venue, editing photos, audio, and video, and then starting all over again.

Working as a director of operations, I find so many parallels between the music world and the corporate and non-profit space:

1. I’m communicating with lots of different kinds of people - maybe it’s the CEO of a large organization, perhaps it’s the small team working at a startup, or the passionate volunteers at a nonprofit. How do I meet them where they are? It’s just like switching between working with professional collaborators, artistic administrators, or music students. Everyone wants the same thing - success - and I know how to get them there, no matter where they’re starting. 
2. I’m working with constantly changing timelines - sometimes a client wants something pushed through as quickly as possible, which requires a lot of collaboration and communication to stay on track. Sometimes a client might change their mind - how do we pivot? How do we adjust to make everyone’s vision of success a possibility? It’s just like dealing with last-minute repertoire changes, venue issues, or dealing with a student’s changing schedule. You find a way to move forward and keep the end goal in mind.
3. I’m working with different teams all the time. As a musician, sometimes you have the privilege of working with the same ensemble regularly. But oftentimes, you’re working with new configurations of people, people you’ve never worked with before, and people who have different ideas about how a rehearsal should go, how a piece should go, how one should sound. You meet them in the middle, you find a way to make music together and not as two soloists. At ALBC, we work with new clients and teams all the time externally, and internally we have a collective of 40 different creatives we can pull into a project. That’s a lot of variability, and requires flexibility, understanding, and patience as you figure out how to collaborate.

Not having the experience of a corporate background - the hows, the whys - makes me ask a lot of questions and be willing to try many possible solutions. Over time, I’ve created a system that works well not only for me, but for ALBC. I bring my perspective as an entrepreneur, a program designer, a private instructor, a collaborator, and an artist to the table. 

In this series, I’ll address some of the things I’ve observed and learned working in this industry, bringing that unique view into the fold whenever I can.

We are systematically underinvesting in the one capability that determines whether anything meaningful changes.

Across the organizations trying to build what comes next, the same pattern keeps showing up:

Strategy is taken seriously. Capital is taken seriously. Operations are taken seriously. 

Creativity is acknowledged but rarely given the same weight. Instead, it's brought in later, scoped more narrowly, and expected to make something land rather than define what should exist in the first place.

This model is so widely accepted that it rarely gets questioned. It's also wrong.

We've reduced creativity to execution, when it should be the capability that determines what gets built in the first place.

When most leaders hear "creativity," they think in outputs. Design. Campaigns. Content. Something visual. Something expressive. Something that happens after the real decisions have already been made. So, the sequence follows: strategy first, execution second, creativity last. A layer. A finish. A way to make things resonate once they already exist.

But creativity isn't the polish at the end. It's the mechanism upstream that allows something new to exist at all. It's the ability to see what isn't there yet, and then make it make sense to someone else.

That second part, how the idea travels, is where most organizations quietly break down.

When this happens, you can feel it in the room. A team has something real— something that could matter—but it lives in fragments. A strategy deck that only makes sense if you walk someone through it. A set of ideas that feel obvious internally but don't quite land externally. A vision that gets nods, but not movement.

I've sat in those conversations more times than I can count. The work is smart. The intent is there. And still, something doesn't connect.

Not because it's wrong. Because it hasn't been made legible.

That's the gap most organizations are actually dealing with. Not a gap in strategy. A gap in how strategy becomes legible to everyone who has to act on it.

This dynamic can be seen across industries and disciplines. Take music for example. There are musicians who can execute flawlessly. Give them a piece of music and they'll play it perfectly, exactly as written. And there are musicians who can sit down and invent something that didn't exist five minutes ago. Both are forms of skill and both are valuable, but they are not the same. 

What's rare is the combination: the ability to imagine something new and then bring it into the world in a way that others can experience. That's the full expression of creativity. Not just invention. Not just execution. Both.

Most organizations don't build for that combination. They build for reliability.

Execution is easier to measure, manage, and defend when budgets are being set so it gets prioritized. Timelines get built around it. Resources get allocated to it. And the upstream question—what should exist in the first place—gets less time, less rigor, and less expectation.

The result of this is everywhere. Organizations investing heavily in building, launching, and scaling something that never quite takes hold. Not because it was poorly executed. Because no one fully resolved what it needed to mean.

The work moves. The organization stays in place.

The systems we operate inside feel increasingly strained. Most people can sense that the way things have always been done won’t hold indefinitely, even if they can't fully articulate why.

At the same time, the tools we use to produce work are evolving rapidly. AI is already compressing the time, cost, and effort required to execute. What used to take weeks now takes hours. What used to require specialized skill is becoming widely accessible.

This shift is real, and it's accelerating. But it doesn't replace creativity. It sharpens it.

If execution becomes easier, the question becomes unavoidable: what are you choosing to build, and why should anyone care?

This is a question that must be solved creatively, not tactically. 

The ability to imagine something that doesn't exist yet and make it legible, compelling, and real for other people is what moves organizations from "this could be interesting" to "this needs to happen." That's what turns strategy into something people actually believe in.

And it's the capability most consistently undervalued in the rooms where direction gets set.

For leaders allocating capital, setting priorities, and defining what comes next, this creates a clear tension. If creativity stays where it has traditionally lived— downstream, applied late, treated as enhancement—you will continue to get incremental outcomes. Clearer messaging. Better design. Stronger campaigns. All useful. None transformative. 

Because the underlying thinking hasn't changed.

But if creativity moves upstream into how problems are defined, how opportunities are framed, and how the future state is imagined, something else becomes possible.

The work changes before it ever begins. The direction becomes clearer earlier. People don't just understand what you're building. They believe in it.

Creativity is not just decoration, expression, or a finishing touch. It is the foundation on which momentum can be built. We can choose to invest in the capability that determines whether new realities get designed or we can keep refining the ones we already know aren’t working.
